Identify the limiting stage
Describe container queues, idle stages and manual operations. State normal and target output and stoppage duration. A short sequence video and dimensioned layout help distinguish a slow machine from insufficient buffering, awkward transfers or long changeovers.
Check interfaces before replacing machines
For retained machines, record conveyor height and direction, pack dimensions, transfer conditions, utilities and available control signals. Allow space for maintenance and changeovers. Matching nameplate speeds does not prove reliable combined operation; flow and stopping modes must be coordinated.
Plan a staged introduction
Separate retained equipment, new modules and integration work. Agree on shutdown availability, test sequence and acceptance criteria for the connected section. Distinguish essential changes from later expansion; do not assume one new machine removes every line constraint.
